MK2 Brake problems

I need help with a brake problem.

A friend of mine owns a MK2 with disc brakes all around.

When you step initially on the brake pedal, it travels slowly downwards almost all the way to the floor.
Release the pedal once and it brakes fine with normal pedal travel.

We've checked everything on the car, including rebleeding, but cannot find the fault.

Please help
 
Sounds like the master. You can do a line check to be sure. With padded visegrips or line clamps, clamp every brake line. Step on the brakes and see what happens. The pedal should be hard. If it isn't, the master is shot. If it is, remove one clamp at a time and step on the brake and see what happens. If a caliper is bad, the pedal will drop.
